The assignment began with a simple request: the digitization of paper-based audit forms. However, upon exploring the organization, we discovered fragmentation: quality data was stored in emails, spreadsheets, and disjointed Excel trackers across five plants. Employees lacked a consistent method for reporting issues, and managers had no unified view of trends or resolution cycles. We worked with the client’s quality managers to capture the entire workflow and quality process across the organization. This led to the step-by-step development of a customized quality management system (QMS) that started with feedback collection and then included audit workflows, escalation paths, and analytics. Within six months, the platform became an integral part of the client’s day-to-day quality management across all plants.

  • Fragmented data sources. Quality events were logged in different formats — paper forms, spreadsheets, emails — with no standard schema.
  • Unstructured feedback from employees. Employees often reported verbally or through informal notes. There was no consistent mechanism to collect, categorize, and route their input.
  • Manual, delayed audit cycles. Internal audits were tracked in static Excel files with inconsistent templates. Scheduling, checklist management, and status updates required manual coordination and follow-up.
  • Lack of real-time transparency. Plant managers and regional quality representatives could not view lifecycles or issue resolution status without requesting updates. Decision making was reactive and often based on outdated or incomplete information.
  • Corrective and preventive actions (CAPA) were recorded informally and without consistent linkage to the original issue or audit. This led to gaps in traceability and delayed compliance reporting.

Solution:

We delivered a modular platform for the quality management system (QMS) that was tailored to the client’s cross-site activities. The focus was on structured data capture, automated audit lifecycle management, and complete traceability. The system was designed to work independently of an ERP system, but integrate seamlessly with common HR and production data sources via secure connectors.

  • Structured feedback collection. We introduced embedded survey modules that could be accessed from tablets on the shop floor, allowing employees to submit non-conformances, suggestions, and daily shift observations. All submissions were customized to the scheme, time-stamped, and assigned to product lines or workstations.
  • Planning and conducting audits. A centralized audit scheduler supported template-driven checklists, auditor assignment, deadline tracking, and real-time progress updates. Each audit generated a digital record that included findings, attachments, and tagged evidence.
  • CAPA lifecycle tracking. Corrective and preventive actions could be created based on audits or ad hoc reports, linked to root cause data, and assigned to specific roles with automated reminders. Completion required digital approval and resolution notes, creating a complete chain of accountability.
  • Visibility and analytics across all sites. Quality managers could track trends, filter issues by location or product group, and drill down on recurring deviations. Dashboards included leading indicators such as response time, issue age, and overdue actions.
  • Granular access and review workflows. The platform provided role-based access for operators, quality staff, and plant managers with configurable review levels, sign-off sequences, and versioned audit trails for compliance traceability.
  • Scalable, secure architecture. The system was developed as a cloud-native application and utilized containerized services, TLS-encrypted data flows, and infrastructure-as-code for deployment in multiple environments, enabling consistent operation across all facilities.

Results:

  • Modular, scalable architecture. The system could be deployed to multiple sites simultaneously without performance degradation, and new audit modules could be implemented via CI/CD without downtime.
  • Secure infrastructure as standard. All data streams were protected via TLS 1.2 or later, and role-based access was strictly enforced. Deployment was monitored using Prometheus and Grafana.
  • Seamless integration hooks. Lightweight API endpoints enabled easy extension of the platform, including connectors for ERP master data, email notifications, and Power BI dashboards.
